And yet, at the end of the quarter, the CFO still can't say which campaign delivered which result.

What marketing controlling promises — and what it actually delivers
Marketing controlling is supposed to answer a simple question: Is our marketing investment delivering the expected return — and if so, where exactly?
What companies actually get is something else: reports that arrive but don't inform decisions. Numbers that are correct but not comparable. Meetings that happen but lead nowhere.

The implementation trap
Why does this happen?
The typical implementation of marketing controlling follows a pattern: buy a tool, define a reporting process, set KPIs, build a dashboard. The result looks professional. It still has a fundamental flaw.
The flaw isn't in the tool. It's one layer below.
We analyzed the campaign data of an international corporation — one brand, three countries, two platforms. The result: three incompatible naming conventions, five different names for the same product, KPIs that are defined differently across platforms. Facebook measures "Link Clicks," Google measures "All Clicks." A direct CPC comparison between platforms looks possible — but is methodologically wrong.
Every local agency had its own schema. Every platform its own logic. The result: a CMO who wants to know how much a specific product spent on campaigns across all markets gets no answer — even though all the data technically exists.
A marketing controlling tool would import and aggregate this data. The numbers would look presentable. They would still be wrong.
The real problem: structure before tools
Marketing controlling doesn't fail because of the wrong software. It fails because the data structure underneath isn't built for cross-market management questions.
The questions a CFO or CMO actually needs to answer aren't platform questions: What are we spending on this product across all markets and channels? Which campaign types delivered the best ROI in which markets? Where should we shift budget next quarter?
These questions can only be answered when the data follows a unified logic. Unified campaign structure. Unified KPI definitions. Unified product categorization across all countries.
This isn't an IT task. It's a management decision — who defines how data is structured so it's comparable at the management level?
What this means for implementing marketing controlling
Most implementations start with the question: Which tool should we use?
The right question is: What logic do we put underneath?
A tool aggregates what exists. If what exists is structurally inconsistent, the tool aggregates structurally inconsistent data. The result isn't marketing controlling. It's organized data waste in a professional-looking dashboard.
Only when the decision logic is defined — how campaigns are named, how KPIs are uniformly defined across platforms, how products are categorized across markets — only then can a tool deliver its value.
This logic must be built before the tool. Not in parallel. Not after.
The bottom line
If your marketing controlling runs but doesn't drive decisions, it's worth answering one question before evaluating the next tool:
Do we have a unified logic that defines how our campaign data is structured, named, and aggregated — across all markets, channels, and agencies?
If the answer is no, the next tool will have the same problem as all the previous ones.
